Procedural shader - glad I found out about the Scales VOP!
The second image has a remeshed input - better consistency of size, but it loses the polygon flow.

So I checked with SideFX and got the go ahead to use the Marmoset ROP. This has made this challenge a lot more possible for me with my quite old setup, but will also allow me to create longer animations than the tiny, often 2-3 second clips I was posting.
